Location of BES in Exchange (2003) environment

Hi, we are just looking at the potential of using BB’s as our e-mail phone client but have a handful of sites that are geographically dispersed and connected via WAN links of varying speeds. Each site currently tends to have its own Exchange (2003) server. I realise that BES is now at the version 5 but the only real reference to this I can find is in the 4.1 “Performance Benchmarking” PDF booklet. It states to “Place the BES close to the messaging servers” and “Use a high-speed switched connection between the BES and Exchange”.
I haven’t fully looked into all costs involved but I am guessing ideally I would have a couple of BES for recovery at one site but this does not look ideal from the statements above? Should you really have a BES at each site as that would be very expensive?
In the future we could look at pulling Exchange 2010 server to a couple of locations. If we did this could we have one BES at each location and these not only act as failovers for each other but also service the local Exchange or can you only have one or the other?
Any info appreciated or pointers to online manuals would be great.
