Default 30000 users Migration and No idea

This is my first post and it is a problem I have.

I have worked as a technician running a BES (1000 users)

Currently my company wants to consolidate its system of BB.

We're talking about 30,000 users who currently are spread across 9 countries.

The idea is to centralize it in only place and support the 9 countries. I have been asked to make a design, architecture ....
and after a migration plan.
I am gathering information on the different countries to see how they are currently mounted.

-BES and version number (4.0, 4.1, 5.0, ...)
-SQL database (size, version, ...)
-Exchange / Lotus Domino


Once you have all the information.

What is my next step?
Have I left something to ask?



I do not know where to start

it might be an idea to get a consultant for this type of project? i can't help you as i only manage a 25 user environment. one thing to consider is the latency on the network between all the sites between your messaging infrastrucutre and your bes server(s). if your network is no good you will need to address that first

First you need to know what the mail sytem is planned for.

all same domain in same Exchange org?
Or all Domino?

Or both?
if both you cant have them all on one database.

You should also have an input from management which level of HA is required (BES, DB).

Should only BES be centralized or messaging also?

Also check on security. BES routers in DMZ? Who is allowed to administer what?

We will not have latency issues

All the mail system will be migrated to Exchange 2010 at the same time under a new domain.

which will be the best way to migrate?

example:
-Migrate the mailbox Exchange 2003/07/Domino to Exchange 2010
-Once the mailbox have been migrated, add the user to the new SQL database.
-Remove the user from the previous SQL DB

All the system will be virtualized over VMW (ESx 4.1 update 1)

It will only be a great project for your career if it works out. If not, it can backfire badly. For a project of that size, some experience is needed. "30000 users Migration and No idea" just doesn't sound like a good start for the project.

I would seriously consider to get some consultancy from an external company. This forum can only give you limited input.

I am not alone on this project....
I am member of a group working with people from: Vmware, RIM, Microsoft,...

I wrote that title to make it more appealing. I´m looking for general ideas on the architecture.
After that I need to adapt those ideas to our environment.

more details:

The client just want access to the mailbox through BB. Don´t need access to the app, or other services just email.

If these Blackberrys are on seperate BES you will likely need to wipe and reactivate them if your planning to consolidate onto one BES farm.

I'd likely do a bulk load of 100 users at a time to ease EA load.

I suppose you could have a cold spare loaded with the same SRP and cut over if your goal is to just move the BES under your control but I'm unsure how that will react as it sounds like the mail system is also segregated.

What is expected user impact? Can you have an outage?

Try to migrate 500 mailboxes daily, would be an average of 70 BB users per day.(Depend of the batch)

The steps are as follows once it mounted the new farm:

- Migrate the mailbox (old site - new site)
- (The BB stops working)
- Using "Transporter" move to the new BES
- Reactivate the BB

Very difficult to give you any advice as you have no idea what currently exist , what you want to have at the end and also you have no experience with BB migrations and I would add with rest of the stuff also. I just hope that you are not their main architect or else they (and you also) may be looking in lots of trouble. And by this I mean no disrespect to you really. But from reading your posts it may be waaaay over your head man.

If you've got RIM in your group, why the heck are you asking us? We're just a bunch of chuckleheads who know a lot of BES Admin stuff. RIM is the real expert on consolidating 30,000 users across multiple e-mail platforms into a single structure.

All of us are going to have our opinions and techniques that will work in a generic environment. There may be variables in your environment that we aren't even aware of that RIM, et al are taking into consideration.

Besides, with 30,000 you're company is a MAJOR RIM client. T-Support should be at Elite or higher. With that level of support, RIM will not f*ck it up and keep BES running with minimal downtime.

Not quite sure, you'd be surprised man. But agree, would choose RIM over us at least at the very beginning.
